Wot it sez up there, just changed the plugs and number 1&4 are a good light grey colour, 2&3 are black and sooty. No way to muck about with the main jet settings as far as I can see other than to change the jets out, so ...... WTF?
Any suggestions as to how I can sort this?

Forgive my dodgy memory - Are 2&3 on the same coil? Just wondering if a coil is failing.

Swap 'em over for a short while....you'll end up with all sooty ones. There you go

Well, I reset all the pilot screws back to standard 1.5 turns out - didn't really notice what they were at to begin with, felt about 2(ish) and it's running quite a bit smoother, particularly at low revs, so that's good. Today the postie brought these: so I'll be able to balance the carbs with my tube onna stick rather than by ear, so more improvements on the way. Watch this space ....
